There is a pattern we see constantly in consultations. A business owner gets excited about AI, signs up for six tools, connects them all together with automation platforms, and three weeks later they are spending more time managing their automations than they ever spent doing the work manually.
The tool is not the problem. The approach is.
The Rube Goldberg Problem
A Rube Goldberg machine is an overcomplicated device that performs a simple task through a chain of elaborate steps. That is exactly what most businesses build when they start automating with AI.
They connect their email to a summarizer, which feeds into a task manager, which triggers a notification in Slack, which pings a chatbot, which generates a response draft, which sits in a queue nobody checks. Every connection point is a potential failure. Every tool is another subscription. And the original problem (responding to emails faster) could have been solved with a single focused automation.
Start With the Bottleneck, Not the Tool
Before you touch any AI tool, answer one question: what is the single task that eats the most time in your week and follows a predictable pattern?
That second part is critical. AI workflows excel at tasks that are repetitive and structured. If the task is different every time, requires deep context about relationships, or involves complex judgment calls, it is a poor candidate for automation. Save it for later.
Good candidates look like this:
Sorting incoming leads by service type and urgency. Generating first draft responses to common inquiry emails. Pulling weekly performance metrics into a summary report. Monitoring competitor pricing or ad copy changes. Transcribing meeting recordings and extracting action items.
Bad candidates look like this:
Negotiating a contract with a key client. Deciding whether to hire a new team member. Resolving a complex customer complaint that involves multiple departments.
Build One Workflow. Measure It. Then Decide.
Here is the process we follow at BDK Studios when we build automations for clients:
Identify the bottleneck. Map out exactly how the task is currently done. How many steps? How many minutes per occurrence? How many times per week? Write these numbers down. You need a baseline.
Design the workflow on paper first. Before you open any tool, sketch the flow. What triggers it? What data does it need? What is the output? Where does a human need to review before it proceeds? Keep the sketch to five steps or fewer. If it takes more than five steps, you are overcomplicating it.
Pick the minimum tools required. One AI model for processing. One trigger mechanism. One output destination. That is usually enough. Resist the urge to add monitoring dashboards, backup systems, and notification layers in version one.
Run it for two weeks alongside the manual process. Do not rip out the old process immediately. Run both in parallel. Compare the AI output against what you would have done manually. Track accuracy, time saved, and any failures.
Measure the actual result. After two weeks, look at the numbers. If the automation saved you three hours per week with 90% or better accuracy, you have a winner. If it saved thirty minutes but required two hours of babysitting, kill it or redesign it.
A Real Example
We manage advertising for clients across Google, Meta, and other platforms. A year ago, adjusting bids, monitoring performance, and reacting to competitor changes required a team checking dashboards multiple times per day.
We built a single focused workflow: an AI system that monitors ad performance metrics every hour, compares them against our target ranges, and adjusts bids automatically when they drift outside the acceptable window. One trigger (hourly check), one process (compare and adjust), one output (the bid change plus a log entry).
It did not replace our strategy. It replaced the repetitive checking and tweaking that consumed hours daily. The strategic decisions about budget allocation, creative direction, and audience targeting still involve humans. But the mechanical work of keeping bids optimized runs around the clock without anyone watching it.
That single workflow saved roughly 15 hours per week. Not because the AI was brilliant, but because the task was a perfect candidate: predictable, repetitive, and rule based.
The Mistakes We See Most Often
Building for impressive demos instead of real problems. A workflow that looks amazing in a presentation but solves a problem nobody actually has is worthless. Build for the boring, painful, repeated task first.
Not including a human checkpoint. Every workflow should have at least one point where a human can review and override. Fully autonomous systems sound appealing until they make an expensive mistake at 2 AM with nobody watching.
Adding tools before proving the concept. You do not need an enterprise automation platform to test whether AI can summarize your support tickets effectively. Start with a simple script or even manual prompting. Prove the value first, then invest in the infrastructure.
Forgetting to measure the before state. If you do not know how long the task took before automation, you cannot prove the automation is working. Always benchmark before you build.
What You Can Do Today
Pick one task from your week that fits the criteria: repetitive, predictable, time consuming. Write down how long it takes you per occurrence and how many times you do it per week. Then ask yourself whether a clear set of rules could handle 80% of the decisions involved.
